How we work

Agents and people, working the business together

A swarm of agents reads, maps and analyses at a scale no consulting team can match. Our forward-deployed team does what agents cannot: the interviews, the site walks, the access and the judgment that turns a company's knowledge into decisions an owner can act on.

How an engagement runs

Five phases, with a standard implementation landed by the end of the second week

Each phase ends with something the deal team and management can use, so value shows up long before the engagement ends.

01 · Days 1 to 2

Scope and access

We agree the questions that matter to the deal and the measures of success, set access levels, connect the first systems and documents, and book interviews across the leadership team and the functions.

You get: a scoped question list, an access plan and an interview calendar.

02 · Days 3 to 7

Capture

Agents ingest the documents, systems and meeting notes. Our team runs the interviews and site walks. Every new fact arrives with its source, and a person reviews it before it counts.

You get: a working brain across all eight layers, searchable by your team.

03 · Days 8 to 10

Diagnose and read out

We map processes, systems, people, customers, vendors and money flows, rank the gaps, inefficiencies, risks and opportunities by size, confidence and the effort it takes to act, and walk the sponsor and management through what we found. The standard implementation lands in two weeks.

You get: an operating map, a ranked opportunity list and a risk register, every item cited, and a readout with the sponsor and management.

04 · Weeks 3 to 12

Act

The value creation plan moves into the brain with owners and dates. Agents track progress, flag drift early and draft the weekly readout. We help management land the first initiatives.

You get: a live plan, weekly readouts and the first quick wins delivered.

05 · Ongoing

Review and measure

On subscription, meetings, documents and decisions keep feeding the brain and agents keep working on it, we keep reviewing how it is implemented and used in practice across the business, and we measure its effectiveness every quarter, so the company's knowledge grows instead of walking out of the door.

You get: an operating brain that supports every add-on and the exit, and a quarterly effectiveness review for the sponsor.

The forward-deployed team

A small senior team, with agents doing the volume

A typical engagement is led by three people, with the agent runtime doing the reading, cross-referencing and drafting that would otherwise take a much larger team.

Engagement lead

Owns the questions, the relationship with the deal team and management, and the readouts.

Forward-deployed engineer

Connects systems and data, configures the agents and skills, and keeps the brain healthy.

Interview and research lead

Runs the interviews and site walks and makes sure what people know reaches the brain.

Ways to start

Start small, prove it on one company, then scale

Pilot

Two weeks on one company

A standard implementation at a fixed scope and fee: a working brain at the end of the second week, and a readout of what it found, including the value creation opportunities and the risks.

Deal engagement

Diligence or the first 100 days

A Diligence Brain before signing or a 100-Day Brain after closing, scoped to the deal and priced as a fixed engagement.

Subscription

An operating brain through the hold

The brain, the agent runtime and our team, priced per company: we keep reviewing how the brain is implemented and used in practice across the business, and we measure its effectiveness every quarter, with fund-level access for the sponsor.

Questions we hear

What owners ask before they start

Who owns the brain?

You do. Each company's brain runs in its own instance, its vault and graph can be exported in open formats at any time, and it transfers with the company when you sell.

Which AI models do you use?

We are independent of any one model. Routers send each task to the model that suits it, and the brain connects to the AI tools your teams already use through MCP, so you are never locked in.

How do you handle confidential and pre-close information?

Every note carries an access level from team to leadership, every change is logged with its author and approver, credentials are kept out by scanning, and nothing enters the brain without review. Pre-close work can run under the clean-team rules your counsel sets.

How much management time does it take?

Expect an interview of about an hour with each senior leader, shorter conversations with the people who run key processes, and a thirty-minute weekly readout. Agents and our team do the rest.

Does this replace our consultants and advisers?

It changes what you need them for. The brain does the capture and analysis that usually fills the first weeks of an engagement, so advisers can spend their time on judgment, negotiation and change, and they can work from the brain too.

What happens after the pilot?

The findings become the first hundred-day plan, and the brain stays on subscription: we keep reviewing how it is implemented and used in practice across the business, and we measure its effectiveness every quarter. If you stop, the brain stays with the company.

What do you need from us to start a pilot?

A sponsor at the firm, a sponsor in the company's leadership team, access to the documents and the first systems, and time on the leaders' calendars in the first week.
